Mini Case Study: Building an Enterprise AI & Automation Transformation Programme for Healthcare Procurement Client

An organisation looking to accelerate AI adoption, automate procurement processes across Source-to-Pay, and establish a scalable enterprise approach to AI delivery.

Challenge

  • AI adoption had begun through Microsoft Copilot licences and a small number of locally developed AI agents.
  • The organisation wanted to move from isolated AI use cases to an enterprise AI and automation capability.
  • There was a need to establish a consistent governance, delivery and operating model to enable AI to be developed and deployed securely at scale.
  • Technology, people and ways of working needed to evolve together to maximise productivity and support long-term transformation.

Our Approach

  • Co-designed an enterprise AI and automation transformation programme with business and technology stakeholders.
  • Established an AI Factory delivery model to rapidly design, build and deploy AI agents and automations in iterative waves using Microsoft Copilot Studio, Azure AI Foundry and Microsoft Fabric.
  • Defined the enterprise AI platform, including environments, security, governance, guardrails and access models to support both centrally governed and business-led AI development.
  • Built organisational AI capability through an AI Champion Network, prompt engineering training, AI agent development enablement and new ways of working to drive sustainable adoption.
  • Implemented a central AI governance and prioritisation model to identify, assess and scale high-value AI and automation opportunities across the procurement function.

AI Agents & Automations Delivered

  • Process & Policy Agent – Provides instant, contextual access to procurement policies, processes and guidance, improving compliance and reducing time spent searching for information.
  • Documentation Automation Agent – Uses generative AI to automate the creation of procurement documentation, reducing manual effort, improving quality and accelerating sourcing activities.
  • Patient Facing Assistant Agent – Delivers AI-powered support for patient enquiries, improving response times, enhancing user experience and reducing operational workload.

Business Impact

  • Established a scalable enterprise AI and automation operating model.
  • Accelerated the delivery of AI agents and intelligent automations through a repeatable AI Factory approach.
  • Increased procurement productivity by reducing manual effort and streamlining key Source-to-Pay activities.
  • Enabled secure, governed and responsible AI adoption across the organisation.
  • Built the capability, governance and technology foundations to support continued AI innovation at enterprise scale.
